What Makes an Ecommerce Migration Partner Actually Reliable?

I’ve been reading through a lot of ecommerce migration discussions lately, and most of them focus heavily on the platform itself: Shopify Plus, Magento, BigCommerce, composable commerce, and so on.

But I think the harder question is choosing the team that will actually handle the migration.

For a serious ecommerce business, the risk is much bigger than simply moving products from one database to another. There are customer accounts, order history, payment integrations, ERP connections, search, analytics, redirects, tracking scripts, and often a lot of custom functionality built over the years.

That’s why I’d probably judge the best ecommerce migration agency less by how many technologies they list on their website and more by how they approach the transition itself.

The things I’d want to see are a detailed discovery phase, a clear data migration plan, staging environments, redirect mapping, integration testing, performance checks, and some kind of rollback strategy in case the launch doesn’t go as expected.

I’d also pay close attention to whether they understand the business side. A migration can be technically successful and still create problems if conversion rates drop, organic traffic disappears, or internal teams suddenly lose workflows they relied on.

Has anyone here worked through a large ecommerce migration recently? What ended up being the most important factor when choosing the agency: technical experience, previous migration cases, platform specialization, or the way they planned the launch?
